Phase 2 — Provider, Pickup, Shipping, and Manufacturing Comparison

Status: public-information comparison; RFQ shortlist, not a purchasing authorization. Updated 2026-07-22.

Use a dense scheduled milk run for approved B2B accounts, a separately contracted cross-dock/sort location only after volume requires it, direct middle-mile delivery to the selected converter, and customer-paid parcel/LTL outbound freight. For the first SKU family, prioritize corrugated packaging/display goods or local pallet-derived goods; defer molded fiber and custom injection molding until quote-backed demand and tooling deposits exist. Collection comparison

Option Public benchmark Strength Failure mode Decision
Scheduled courier milk run Godspeed publishes a $65 standard Zone 1–3 load benchmark; recurring route pricing is not public. Godspeed No vehicle capex; scalable during pilot On-demand per-stop pricing can consume starter-tier margin RFQ first; use only if recurring stop price clears account gate
Self-operated/rented cargo van IRS 2026 business mileage benchmark is $0.725/mile before labor and operating extras. IRS Maximum routing and quality control Insurance, labor, parking, toll, and utilization risk Use as benchmark and controlled pilot fallback, not assumed cheapest
Regulated waste/recycling service Berkeley publishes $17.73–$274.33 special-pickup benchmarks by container size; SF publishes a $16.44 cardboard-pickup benchmark. These are not like-for-like upcycling logistics. Berkeley · SF rate PDF Familiar compliance channel Material ownership, contamination, and closed-loop traceability may not fit Use as customer avoided-cost comparator and residue outlet
Customer/partner drop-off No public company-specific cost; requires partner agreement. Logistics research Lowest collection miles Low participation and uncontrolled contamination Offer points bonus only after a site and SOP are contracted
Freight broker/cargo van Warp publishes lane examples but acts as a broker; it is not treated as an owned cross-dock network. Warp · Cross-review Useful for irregular middle-mile loads Spot-price and broker variability Quote as middle-mile alternative, not primary collection promise

Sorting, storage, and residue

The verified SF transfer-station benchmark is $261.95/ton for the cited rate period; use it only for residue/downside modeling, not as the cost of producing qualified feedstock. Recology SF · SF government rates

The $28–$42/pallet cross-dock and $45–$90/hour sorting figures are secondary estimates and were downgraded during cross-review. A Bay Area 3PL must quote receiving, sortation, storage, palletization, rejection, and outbound handling separately. Secondary estimate · Evidence correction

Outbound shipping decision

Do not hard-code a carrier winner from public list prices. Send the same parcel matrix—weight, dimensions, zones, residential mix, weekly volume, returns, and pickup schedule—to USPS, UPS, FedEx, and a shipping platform; compare net billed cost including dimensional weight and surcharges. The cross-review specifically identified dimensional weight as a missing risk for bulky corrugated goods. USPS Ground Advantage · UPS · FedEx 2026 service guide · Cross-review

For products above parcel limits or palletized shipments, RFQ direct LTL and brokered LTL using identical class, density, accessorials, and lanes. The research’s $142–$231 examples are lane snapshots, not budget guarantees. Warp LTL · Logistics research

Manufacturer shortlist by launch risk

Product path First contacts Why Required proof before selection
Corrugated boxes/displays Western Corrugated Design; Gabriel Container; California Packaging & Display Regional candidates are documented, but no public price is decision-ready. WCD · Gabriel · Cal-Pack Accepted furnish, minimum run, unit price, tooling/die, print, lead time, freight, chain-of-custody documentation
Simple pallet/wood goods Oakland Pallet first; A&I only as distant comparison Oakland Pallet is the local candidate; A&I’s claimed Bay Area presence was not verified and its row was corrected to Los Angeles. Oakland Pallet · A&I · Cross-review Acceptance grades, repair/remanufacture yield, ownership, treatment marks, product liability, delivered unit price
HDPE/PP durable goods KS Plastics first; Tamarack as US backup KS Plastics is in San Leandro; Tamarack is in Yakima and therefore freight-sensitive. KS Plastics · Tamarack Resin specification, recycled-content feasibility, contamination tolerance, tooling, MOQ, sample/QA, scrap ownership, delivered price
Molded-fiber utility goods Western Pulp and EnviroPAK as distant regional probes The earlier Berkley option was removed because its molded-fiber capability was divested; viable candidates are largely Oregon-based. Western Pulp · EnviroPAK · Cross-review Pulp recipe, mold/tooling, MOQ, drying/energy, food-contact status if relevant, freight, ownership of rejects

RFQ scoring matrix

Score each complete response out of 100: landed cash cost 30; feedstock fit/yield 20; MOQ/tooling/cash timing 15; lead time/capacity 10; QA/product liability 10; geographic freight risk 10; evidence/chain of custody 5. Disqualify responses that omit material specification, total landed price, scrap disposition, insurance, or sample acceptance. This weighting is a project recommendation, not an external fact. Negotiation and rollout

Run a two-week route trial before a long contract; require a 30-day quote validity window; seek tiered stop pricing; cap fuel/accessorial adjustments; require missed-pickup credits; and keep material acceptance at the customer site. For manufacturing, place a paid sample order, then a pre-sold micro-batch, then a recurring order only after measured yield and returns are known. These are recommended controls derived from the identified cost and quality risks. Logistics risks · Manufacturer risks
